4 FORWARD Congratulations on taking the first step in becoming a co-ordinator of the Surf Life Saving Youth Involvement Program YIPs! The position of YIPs co-ordinator is one of great satisfaction. In this role you will be required to inspire, encourage, motivate and assist the young members within your club to reach their full Lifesaving potential. YIPs was originally designed by the Anglesea Surf Life Saving Club in Over the years a number other clubs in Victoria and Queensland adopted the program. After great successes the program was adopted nationally in YIPs aims to increase the retention of members aged years, and help develop and engage our youth members. This Coordinators Guide in conjunction with the YIPs Participant Handbook outlines all of the program requirements and will assist clubs implement YIPs for their members. This guide outlines: The purpose and benefits of the program A step by step process of setting up YIPs Requirements for running the program At times, I am sure you will find this position challenging but as you see your members gain confidence, additional lifesaving knowledge, and develop as individuals you will find it even more rewarding. 5 IMPORTANCE OF THE PROGRAM In Australia there are currently 63,000 participants under the age of 13 involved in SLSA Junior Activities programs (nippers). This equates to approximately 40% of Surf Life Saving total membership. There are countless volunteers who dedicate hundreds of hours to this program to develop the junior members self esteem, competition skills, surf safety awareness and lifesaving skills. It is an extremely valuable program consisting of various structured activities with tangible outcomes, supported by a well established reward program with an emphasis on fun and participation. Often programs for youth within Surf Life Saving offer very little structure in comparison to the Junior Activities Program and this presents problems in retaining youth in Surf Life Saving. Identified issues within the club that contribute to losing youth members include: Lack of program structure Lack of recognition for participating in lifesaving Lack of transport Part-time jobs School commitments Friends and social activities Other sporting commitments Difficulties integrating into the senior club If Surf Life Saving is to continue to grow and develop as a viable, relevant community organisation, we need to adopt a program that develops and supports youth on all levels. In accordance with the SLSA policy, our aim for juniors is to help create not just great lifesavers but great Australians. This involves developing a youth development program that comprises all facets of the organisation including patrolling activities, fundraising, leadership, decision-making, social activities, awards, training and competition. 3 YIPs provides youth members with a structured rewards program to keep them motivated and involved in Surf Life Saving while providing them with the opportunity to explore and become involved in a range of areas within the movement which they may not have previously considered. Club members have the opportunity to increase their skills through a number of areas including: Lifesaving Services Lifesaving Education Club Activities Junior and Youth Activities Leadership and Personal Development Community Education and Ecosurf Surf Sports Development Surf Sports Competition Surf Sports Participation Without structured activities, recognition and rewards, other interests can take precedence which contributes to losing members aged between 13 and18 years. 6 BENEFITS OF YIPS YIPs is a fantastic retention tool that provides young people with motivation and rewards to keep them involved in lifesaving. The motivation of these young people requires continual renewal and effort otherwise youth can become disinterested and engage in other activities. The structured nature of the program provides youth with goals, empowers them with decision making skills and satisfies their needs for affiliation by providing social activities which they can participate in with people of similar interests. This all contributes to increasing motivation to participate in lifesaving resulting in a greater retention rate. YIPs also creates a sense of organisational commitment amongst young people. The program builds on the good work that volunteers are currently undertaking in Life Saving Clubs and allows youth to work closely with committee members to deliver a holistic program, covering all aspects of club life. YIPs is not only designed to assist clubs with the retention of youth members but will also have the following benefits: Increased youth participation in all areas of club life Strong network of youth, linked to mentors and co-ordinators Up-skilling of members through completion of lifesaving education awards Increased commitment and ongoing involvement with the club Development of leadership skills for future club use Development of pathways for youth into various positions within the club Guaranteed patrol hours from each participant Structured recognition system YIPs Coordinators Guide- Page 4

7 WHAT THE PROGRAM INVOLVES The concept is simple! YIPs is a recognition and reward program that is self-paced and may take about 3 years to complete. The rewards program operates utilising a similar concept to that of Frequent Flyer Points where participants collect points for being involved in a range of lifesaving activities. The more activities they engage in and the more hours they volunteer, the greater the number of points (or Surf Creds as we like to call them) collected. YIPs is designed to encourage youth participation in all areas of club activity including: Development Junior and Youth Activities Club Activities/Administration Community Leadership and Personal Development Surf Sports Surf Sports Participation Surf Sports Development/ coaching/ officiating/ other support Surf Sports Competition/ events/ carnivals Lifesaving Lifesaving Services Education By collecting the allocated points in the three areas the following levels of achievement can be attained: Bronze 100 points Lifesaving (must include a new award) 20 points Surf Sports 30 points Development Silver 250 points Lifesaving (must include a new award) 60 points Surf Sports 90 points Development Gold 450 points Lifesaving (must include a new award) 100 points Surf Sports 200 points Development Completion of project As outlined above a minimum number of Surf Creds are required for each level. Once each level is obtained the participant is presented with a reward to acknowledge their achievement and contribution to lifesaving YIPs Coordinators Guide- Page 5

8 Gold Community Project As part of the YIPs Gold level a community project must be undertaken and completed. The project is to be chosen by the participation in consultation with yourself as the YIPs coordinator and must be of benefit to your club, branch or state. You are able to ask for assistance from your club as well as branch or state centre, and this may be offered to you by way of advice, resources or direction. The project has to be the particpants idea and of significance. It should either involve solving a problem that you have noticed at your club or develop an idea they have within surf lifesaving. Examples of projects that have been completed in the past include: 1. Nippers for older kids aim was to hold a more social type of training/activity for the Cadets and youth which allowed the youth to run a supervised and altered more fun Nippers Day (SUNDAY SKILLS). 2. Approval and implementation of a new Board Policy which allowed youth to take the Club boards out whenever they could under correct supervision and providing all the forms were filled out. Previously the board policy only allowed boards to be used at official Board trainings and on patrol. Now if adequate requirements are met, youth can take a board out at any time. It is envisaged that projects will be done individually but may be undertaken this as part of a group. The project should take around 6 months to complete and the participant should be able to show an outcome or result from work they have undertaken. The participant will need to submit three paragraphs along with their booklet outlining what their project is, how they tackled it and the results they have seen from implementing this project. This information will be used to promote the community project to others within the club, branch or state. Gaining recognition for your members Recognition is a key component for the youth participating in YIPs. It is a factor that will reinforce the positive actions of the participants through both tangible and intangible rewards. Rewards increase as levels achieved increase. Incentives and rewards do not need to be complicated or expensive it is really up to what the club can afford and is willing to invest in the program and its future leaders. Some branches or states may assist clubs with recognition, and we encourage you to contact them directly to find out more. Recommendations for prize values are: Bronze $30- $40 (e.g. bag) Silver $50- $60 (e.g. hoodie) Gold $70- $80 (e.g. jacket) Certificates are issued by state bodies to members for each level (award) completed, but recognition and reward at a club level is even more important. Recognition activities at a club level may include: Recognition in the club newsletter once members have completed levels Awards/recognition to be built into the club's annual awards program; and/or Special presentation/recognition at a club youth event Ultimately, the success of any YIPs program lies in the willingness of co-ordinators to drive it and the willingness of the club to support these officers and the program as a whole. 9 SURF CREDS Surf Cred Scorecard YIPs participants can collect points every time they participate in Surf Life Saving activities. An electronic scorecard has been provided to assist with ease of tracking and calculations of Surf Creds. Participants record their own activities completed in a Surf Cred Scorecard and YIPs mentors monitor and sign off when awards are achieved. YIPs mentors will forward the completed scorecard to the YIPs coordinator to approve the award. Surf Creds throughout the program are accumulative which allows participants to be able to carry their Surf Creds across seasons and through the levels of the program. Surf Creds can be backdated, however only as far back as the start of the season in which a participant joins the Youth Involvement Program. Backdating of Surf Creds will also depend on a mentor s ability to verify that the participant did actually complete certain activities, and the club s willingness to accept the Surf Creds before join up occurs. If you have already started YIPs using a different reward program at your own club you don t need to start all over again; however, you will need to work with your participants to convert scores to the new scoring system. Based on a scale of 1-20 points mentors can allocate Surf Creds for outstanding behaviour/ effort, exceptional talent and going beyond the call of duty for activities not listed. These Surf Creds must be allocated under one of the three portfolios (Lifesaving, Surf Sports and Development). Achieving a Level Once a participant has reached enough Surf Creds to meet the requirements set at each level, the mentor will send a copy of the Surf Cred Score card to the YIPs co-ordinator. The YIPs co-ordinator should double check the scorecard and approve the award (following administration process for your state). It is then highly recommended that the club co-ordinator presents YIPs participants with their certificate and club rewards at a special function, to ensure that the participants feel recognised and other club members are made aware of the program and the great work that the participants have been doing. 4 YIPs Coordinators Guide- Page 7

13 ROLE AND RESPONSIBILITIES The role of the Co-ordinator The co-ordinator is to be the YIPs facilitator and advocate. This person must be able to communicate effectively with a variety of people. Not only should they be approachable and responsive to youth needs, they should also be able to report back to the club committee, branch and state officers as well. The co-ordinator will be responsible for the recruitment of new participants and mentors, and the administration involved with this. Co-ordinators will have the final approval to ensure that participants have completed a level of achievement. Refer to your state centre for administrative reporting process of awards. The co-ordinator will also be responsible for organising the club rewards offered to participants for the achievement of levels throughout the program. The co-ordinator will work with gold level participants and the club committee to identify appropriate projects for them to work on, which will not only benefit the youth members but the club as well. Note: For an outline of specific co-ordinator duties please refer to the Co-ordinator Position Description (Secure Resource Library - Club Resources - Development - YIPs Resources) The role of the Mentor The YIPs mentor plays a very important role in the program. The YIPs mentor system is a process aimed at transitioning youth members (13 18 years) to the senior area of club life. It also allows the mentors to share knowledge and advice from their particular area of expertise. 5 Club co-ordinators should identify, screen and recruit a high profile mentor to each area of YIPs involvement if possible. Larger clubs may have more than one mentor in each area to ensure that the mentor is not overwhelmed. A good ratio is to have 1 mentor for every 4 participants. 5 The YIPs participants will be involved in a series of activities and the mentors need to confirm and sign off the Surf Cred scoresheet in order for points to be accumulated for that activity. This should not take up a great amount of time. The reason a number of high profile YIPs mentors should be approached to be part of this program is to get maximum involvement with only a small time commitment from each. Clubs may wish to display photos of all mentors in a prominent position in the club to ensure YIPs participants are aware of who they can approach to complete the administration aspect of YIPs. Mentors should be of mixed gender and cover a broad range of ages and abilities. Some examples of mentors maybe: Club Captain Patrol Captains Chief Instructor Competition Captains Club Directors/Committee Members Nipper Coordinator Life members Youth Development Officers Gold YIPs Award Holders Mentors are encouraged to always ask YIPs participants how they are going, what they have been involved in and how they are progressing with their award. If there is a YIPs function (e.g. social or fundraising) mentors will be invited to attend. Joining participants at these activities helps reinforce the mentor s commitment towards youth in the club. 14 GETTING STARTED Step 1: Create support for the program Collect current data about youth members including: How many members you currently have especially the under 13 s & 14 s. 1.1 Their current level of their involvement in club activities The numbers of last season nippers who are not active in the club this season This information can be looked up on the national membership data base SurfGuard. (Please contact your state office if you need assistance retrieving this data) Prepare a report to present to your committee, including the above information along with potential budget requirements and promote the benefits to the club. At least one week before the next committee meeting, arrange to have YIPs added to the agenda and circulate your report to the committee before the meeting. Begin speaking to other committee members before the committee meeting: Highlight the benefits of the YIPs Program Gauge their support for the program. Ask for suggestions and feedback on your report 1.4 Present your agenda item at the committee meeting and propose a motion to endorse the implementation of YIPs. Step 2: Assign a YIPs Coordinator 2.1 Identify key people and/or advertise the position asking for nominations 2.2 Offer the position to the most appropriate candidate, following Executive Committee endorsement Step 3: Promote YIPs to Youth Members 3.1 Advertise the program to your target group (e.g. club newsletter, website, social media, , text message). Step 4: Identify and Recruit YIPs Mentors 4.1 Identify and approach high profile club members to become YIPs mentors. Try to maintain a ratio of 1 mentor: 4 YIPs participants. 4.2 Give your identified mentors a position description outlining their responsibilities and commitments. Step 5: Register and Order YIPs Resources 5.1 Obtain the YIPs expression of interest from your members and follow administration process for your state Contact your state office to obtain participant resources (where applicable) or download resources and templates from sls.com.au. (Secure Resource Library - Club Resources - Development - YIPs Resources) Book your clubhouse for an official meeting to launch of the program and invite participants and mentors to attend Determine the agenda for the inaugural meeting. It should last for about one hour. A suggested agenda may include: Administration mark attendance and distribute participant resources Formal welcome and introduction of YIPs Coordinator Introduction of mentors Explanation of YIPs & how to fill in the handbook/ Surf Cred Scorecard Question time Food and drink Signature of books for first allocation of points (all mentors can help). 15 Step 6: Begin the Program 6.1 Make sure your contact details are readily available for YIPs participants Record the progress of your YIPs participants. Include comments, common questions, problems, new YIPs, leaving YIPs, reasons for leaving, achievements etc. Advertise activities to gain points in newsletters, on the website and in the clubhouse and encourage other club members to do the same. Report YIPs progress at committee meetings. Include updates on the number of participants and the achievements made to date. 6.5 As participants complete their Silver Level and begin their Gold, research possible Gold Award Projects with the club committee and communicate project options to participants. If uncertain about the suitability of a Gold Project contact the state office for further information. Step 7: Reward Your YIPs Participants 7.1 Regularly advertise for YIPs participants to contact you when they have enough points to complete a level. 7.2 Collect the YIPs handbook/scoresheet from the participant and confirm completion. 7.3 Process the award following administration process relevant to your state to obtain certificate. 7.4 Recognise and reward participants. Some options may be: Letter of congratulations from the Club President Club newsletter and website Look for opportunities to publicly present awards. E.g. Start of Nipper Sessions, Club Award Nights and Committee Meetings etc. Organise an Honour Board for Gold awardees to be displayed in the clubhouse. YIPs Coordinators Guide- Page 13

16 PLANNING THE PROGRAM As a YIPs co-ordinator it is important that you are aware of the goals outlined in the plan so you can tailor YIPs to suit your club and assist in the achievement of those goals. You may also be asked to provide input into the club development plan to ensure the goals and initiatives are realistic and achievable. As a YIPs co-ordinator it is a good idea to develop a planner for the season that includes any fundraising activities, social gatherings etc. that YIPs participants can get involved in and ultimately gain more points towards the completion of a level. When setting a planner it is important to consider some of the following time constraints that may have an impact on the YIPs participants: School exams and holidays Patrolling expectations and roster Surf sports carnival calendar SLSA award training Branch and State leadership programs. It s important that all planned activities are supported and endorsed by the club management committee and recorded in the committee meeting minutes. To maintain the recruitment of members in YIPs, co-ordinators should also look at running information sessions within the following groups in the club: New youth bronze/src members it is good to speak to these members soon after joining the club so they can start early in the program Nippers that are moving in the youth ranks i.e. under 13s again this is an important group to encourage into the program early. It is also beneficial to promote the program and activities to the club in general through outlets such as the club newsletter, notice board and on the website. It is also important that all office bearers and members such as patrol captains know about the program so they can assist with encouraging members to become involved and they are great mentors who can help with activities and signing of books. 17 ENGAGING PARTICIPANTS Getting the most out of your participants As a YIPs co-ordinator, it is important that you learn how to get the best results from your participants, get to know their strengths and weaknesses and learn how to use those qualities to motivate and inspire them. Giving people responsibility and a sense of purpose is also an effective way to motivate members. Recognising and rewarding members for their contribution to the club will also help to maintain member motivation. Knowing what motivates your members to participate in the club will help you to get the most out of them. As a YIPs co-ordinator it is important that you recognise and reward your members for their efforts throughout the season. Remember, this doesn t always have to be achieved in a formal setting: it may be as simple as a pat on the back, a short phone call or a YIPs member s only barbeque, just to say well done - it will be greatly appreciated by all members. Ideas for youth activities Regular YIPs events are a good way to keep members involved and up to date with their Surf Creds. These events don't need to be expensive or complicated - they may be simple events such as a pancake breakfast at the club or an afternoon touch football competition followed by a meeting. These events should be low cost both to the members and the club. If they can be free this would be even more inclusive for members. These events also give members the opportunity to gain Surf Creds. Some healthy, friendly competition whilst completing YIPs levels can also be a good way to keep members interested in the program. 1 Below is a list of youth activities that you could run: BBQ s Group training sessions Movie nights Sleepovers Youth Committee s Youth Forum s Workforce at carnivals Fundraising Meet and greet nights Youth newsletter groups Camps Club Competitions Youth Xchange programs. Please ensure that any activity that you arrange is officially approved in the club executive committee meeting minutes to ensure that the club is aware of your activity and the activity can be approved for insurance purposes.
